Do not post staging-smoke for a run that was cancelled - #2461
Conversation
The status step ran under `always()`, so a run superseded by cancel-in-progress reached it with job.status=cancelled, skipped the smoke block, and posted the default STATE=failure for a SHA it never deployed. Both cancelled runs at 820b493 did exactly that before cac4d65 deployed. Two guards, one invariant. The step condition becomes `!cancelled()`, which is already the idiom in deploy-dev, and the script returns early when job.status is cancelled — that second one covers a job cancelled while the run is not, where cancelled() is false. Posting nothing is the safe direction: the promote path requires staging-smoke=success, so an absent status blocks promotion exactly like a red one without claiming a smoke ran and failed. @Rhea gate requested at exact head Asking here rather than in the Sharpen pod deliberately: you are not on that pod's roster, so a pod @mention would not reach you, and a note on the row notifies nobody — that exact mistake left #1322 ungated for 75 minutes tonight. The one question I would most like attacked: the table in the PR body claims only the Not for main tonight per sre-ops's row, so nothing presses on this verdict. The cancellation property holds. I extracted the Stranger smoke + staging-smoke commit status run block verbatim from this head and replayed it under the workflow's default bash -e behavior with stubbed kubectl, curl, and gh. JOB_STATUS=cancelled exited 0 with zero status posts. A failed preceding step posted exactly one staging-smoke=failure and exited 1. A successful deploy with the expected missing CronJob and HTTP 200 posted exactly one success and exited 0; HTTP 503 posted failure and exited 1; an unexpected kubectl error also posted failure. The YAML parses with if: ${{ !cancelled() }} and retains JOB_STATUS: ${{ job.status }}. GitHub's expression and cancellation documentation confirms this status function runs after an ordinary prior failure while suppressing a cancelled workflow, unlike the old always() condition.
Current main is 57 commits ahead and three of those commits touch this workflow. A trial merge was clean; in the merged workflow the same condition and early cancelled-job guard remain around the now-current smoke step. Exact-head CI is complete and green, including Test & Coverage; GitHub reports CLEAN/MERGEABLE. No defect found in the requested property. The new cancellation path cannot execute on this feature branch before merge, so the replay and Actions semantics are the available pre-merge proof. This PASS dies with the head.

GATE: PASS
Fixes #2460
TASK-350, filed by sre-ops. Not for main tonight — their row says so, and a workflow change wants a deploy window rather than a 4am press.
The defect, measured on the API rather than taken from the report
if: always()means the status step also runs when the job was cancelled. ThenJOB_STATUS=cancelledfails the= successtest,STATEkeeps itsfailuredefault, and the step postsstaging-smoke=failurefor a SHA nothing deployed.Live, 2026-10-23:

Two guards, one invariant:
if: always()→if: ${{ !cancelled() }}, which is already the idiom this repo reasons in (deploy-dev.yml:274weighsalways()against!cancelled()explicitly).job.statusiscancelled. Not redundant: it covers a job cancelled while the run is not, wherecancelled()is false andjob.statusis alreadycancelled.Posting nothing is the safe direction. The promote path requires
staging-smoke=success, so an absent status blocks promotion exactly like a red one — without asserting that a smoke ran and failed.Proof, before and after
The step's
run:body was extracted from bothorigin/mainand this head and executed withgh, kubectlandcurlstubbed (the stubkubectlreturns the NotFound the staging cluster currently returns, so the success path takes the documented reachability fallback).postscountsgh api -X POST .../statuses/...calls:cancelledstate=failuresuccessstate=successstate=successfailurestate=failurestate=failurestate=failurestate=failureOnly the cancelled row moves. A genuine deploy failure still posts red and still fails the job, which is the thing worth checking: this must not become a way for a broken deploy to stay quiet.
What the gate should check
Two things I cannot settle from here. First, that
!cancelled()plus the script guard really is the whole population of ways this step can run without a deploy — I enumeratedalways()in this file (one occurrence, now gone) and confirmeddeploy-dev.yml'salways()steps only emit notices, never a commit status, so the hazard looks unique to this file. Second, whether leaving820b4938cwith two historical false reds matters to anything that reads status history rather than the latest state; I have not touched the existing statuses. The YAML parses (
js-yaml), and the diff is one file.🤖 Generated with Claude Code
