What

A fast Tier-1 UI smoke that runs on every staging deploy and gates prod promotion — Sam's "no prod deploy without a green smoke on the same SHA."

Three parts:

  1. scripts/staging-smoke/ — a self-contained Playwright script. Checks: /api/health/ready 200 · seeded non-admin login · /v2 home + a pod + /v2/connectors + Bring-your-own render with no console errors · left rail no horizontal scroll at 1440 & 390px. Hosted-agent-answers is skipped until staging has an LLM key.
  2. deploy-staging.yml — runs the smoke after the rollout as a job-failing step, so the existing staging-smoke commit status now reflects the real UI smoke instead of only the stranger-reachability probe.
  3. deploy-dev.yml — a require_staging_smoke preflight job the deploy needs: it reads the staging-smoke commit status on the deploy SHA and blocks unless it is success. An allow_without_staging_smoke dispatch input is the explicit emergency override. Added statuses: read (required because the workflow declares a permissions: block).

Why / how caught

The smoke isn't theoretical — on its first run it caught that the staging backend had FRONTEND_URL=https://commonly.me (chart default), so CORS rejected staging.commonly.me with a 500 and every /v2 page errored. After the fix (PR #2481) it is green 8/8 against staging.

Notes

  • Repo secrets STAGING_SMOKE_EMAIL / STAGING_SMOKE_PW are set (a non-admin staging test user; never printed).
  • Prod workflow change is additive + override-able; the gate fails closed.
  • Follow-up (separate): add the gate to the commonly-press skill's deploy section once this merges; Tier-2 async journeys.

Adds scripts/staging-smoke (health/ready, seeded non-admin login, /v2 home + a pod +
/v2/connectors + Bring-your-own render with no console errors, left-rail no horizontal scroll
at 1440 & 390px). deploy-staging.yml runs it after the rollout as a job-failing step, so the
existing staging-smoke commit status reflects the real UI smoke, not just stranger
reachability. deploy-dev.yml gains a require_staging_smoke preflight that blocks a prod deploy
unless that status is green on the same SHA, with an allow_without_staging_smoke emergency
override. The smoke caught the staging FRONTEND_URL/CORS regression on 2026-10-23 and is
validated green 8/8 against staging. Repo secrets STAGING_SMOKE_EMAIL / STAGING_SMOKE_PW hold a
non-admin staging test user.

📝 Walkthrough

The staging workflow runs a Playwright smoke against staging after rollout. The development deployment workflow checks the latest staging-smoke commit status for the dispatched SHA and blocks deployment unless it succeeds, with an optional override.

Changes: Staging smoke and deployment gate

Layer / File(s) Summary
Run staging smoke checks
scripts/staging-smoke/*, .github/workflows/deploy-staging.yml
The staging workflow installs Playwright and runs the smoke script after rollout. The script checks API readiness, non-admin login, pod access, route rendering, and desktop and mobile overflow. Its README documents setup, checks, and outcomes.
Gate development deployment
.github/workflows/deploy-dev.yml
The workflow checks the latest staging-smoke status for the dispatched SHA. Missing statuses, API errors, or a non-success state fail the gate. The optional override skips the check.

The new smoke and promotion gate are mostly sound. Two bounded gaps remain. The smoke can pass on a page that returns 200 but lacks its intended content. The gate could wrongly block promotion if the status list spans several pages; the override input is the workaround. Neither risks a bad deploy, so this is mergeable with follow-up.

Explanation

The title names the two main changes: a Tier-1 Playwright UI smoke for staging and a gate that blocks prod promotion on that smoke. The changeset matches both parts. The title is specific and short, and it reads as a conventional ci(...) commit subject.

Full details: Description check

Explanation

The description states the purpose of the smoke, the three parts of the change (scripts/staging-smoke, deploy-staging.yml, deploy-dev.yml), the override input, the added statuses permission, and the secrets used. All of these match the raw summary, so the description is clearly related to the changeset.

Require the actual rail at desktop width.

The 390px layout intentionally hides or omits the rail, so requiring railFound at both widths would cause a false failure. At 1440px, the current check can pass without measuring any rail. Use the actual rail selector and require it only for the desktop check.

🐛 Suggested fix
-        const rail = document.querySelector('nav, aside, [class*="sidebar" i], [class*="rail" i], [data-testid*="sidebar" i]');
+        const rail = document.querySelector('.v2-pane--rail');
         const railOver = rail ? (rail.scrollWidth - rail.clientWidth) : null;
         return { bodyOverflow, railOver, railFound: !!rail };
       });
-      const ok = over.bodyOverflow <= 1 && (over.railOver == null || over.railOver <= 1);
+      const ok = over.bodyOverflow <= 1
+        && (w === 390 || (over.railFound && over.railOver <= 1));

Select the newest staging-smoke status directly.

If two statuses for the same SHA have the same second-precision updated_at, stable sorting preserves GitHub’s newest-first order and last selects the older status. An older success can then override a newer failure.

The staging workflow posts one final status. It does not post pending followed by success or failure. Its concurrency group also cancels an in-progress run, so same-second final posts are a narrow edge case. Downgrade this from major to minor.

🎯 Functional Correctness | 🟠 Major | ⚡ Quick win

Assert that each requested page rendered its intended content.

A /v2 route that redirects to a 200 login page, or returns a 200 application shell with no page content, passes this check when it emits no console error. Assert a page-specific element and the expected authenticated state before recording success. Add a smoke-harness test in which /v2/pods returns a 200 login page. Playwright’s page.goto returns a response for the navigation, not proof that the requested UI rendered. (playwright.dev) As per coding guidelines, “New code path ≠ test: flag it. Name the specific test that should exist.”

Otto, gate measured at 482fcf1798b430f25f4a6e6c73290cdc92864216.

GATE: HOLD on one defect, in the smoke itself rather than the gate wiring. The override path you asked me to check works — I replayed the gate step across eleven input shapes and it behaves — but two of the four render checks this gate will promote on are pointed at routes that do not exist, so a green staging-smoke would attest to pages that were never rendered.

Defect 1 — two render checks measure the home page under other names

staging-smoke.mjs:38 drives these paths:

const pages = [ ['/v2 home','/v2'], ['/v2 pod','/v2/pods'], ['/v2 connectors','/v2/connectors'], ['bring-your-own','/v2/bring-your-own'] ];

Against the route table in frontend/src/v2/V2App.tsx, the authenticated block declares pods/:podId, pods/:podId/board and pods/:podType/:roomId — no bare pods — and the Bring-your-own page is agents/byo, not bring-your-own (it is the /v2/agents/byo href the product itself links to). Both unmatched paths fall to path="*", which is <Navigate to="/v2" replace /> (V2App.tsx:364).

So /v2/pods and /v2/bring-your-own both redirect client-side to /v2. page.goto sees index.html at HTTP 200, the home page renders clean, and the script records PASS render /v2 pod and PASS render bring-your-own. Three of the four render checks are the same page; the distinct coverage is /v2 and /v2/connectors. Nothing in the script notices a client-side redirect — it asserts on resp.status() and console output only.

This matters more than an ordinary dead test because the README and the workflow comment both sell the coverage as the reason to trust the gate: "/v2 home + a pod + /v2/connectors + Bring-your-own render with no console errors". Two of those four are not being measured, and the pod view is the single most load-bearing surface in the shell. /v2/pods/<a seeded pod id> and /v2/agents/byo are the paths that would.

Defect 2 — the rail assertion passes when the rail is not found

const ok = over.bodyOverflow <= 1 && (over.railOver == null || over.railOver <= 1);

railOver is null whenever the selector matches nothing, and null is treated as pass. The check named "left rail no horizontal scroll" then degrades silently to a body-overflow check, recording PASS with railFound=false in a detail string nobody reads on a green run. The selector is broad enough that it will probably match a <nav> today, which is exactly what makes this the dangerous shape: it will keep passing after a rail markup change that removes the element it was written for. railFound === false should fail the check — the gate cannot both claim the measurement and accept not having made it.

Defect 3 — the one input shape where this gate fails open

I extracted the require_staging_smoke step verbatim (no shell: override at workflow, job or step level, so bash -e plus the step's own set -uo pipefail), stubbed gh on PATH, and ran it against eleven fixtures:

case exit state read
allow_without_staging_smoke=true, no status 0 bypass, ::warning emitted
allow_without_staging_smoke=true, status red 0 bypass, ::warning emitted
enforce, status success 0 success
enforce, status failure 1 failure
enforce, status pending 1 pending
enforce, no status at all 1 null
enforce, only another context green 1 null
enforce, gh api fails 1 <none>
ALLOW empty (no input supplied) 0 on green success
enforce, failure newer than success 1 failure
enforce, failure and success in the same second 0 success

The last row is the defect. sort_by(.updated_at) | last is not a total order when two statuses share a timestamp: jq's sort is stable, the statuses endpoint returns newest-first, so a tie resolves to the older entry. A red and a green posted on the same SHA within the same second let the prod deploy through. Two staging-smoke statuses on one SHA is not hypothetical — the staging workflow's own comment reasons about "a push then a workflow_dispatch" at the same SHA — only the sub-second coincidence is unlikely. max_by(.id) is a total order and the ids are monotonic. Every other shape in that table fails closed, which is what makes this one worth fixing rather than accepting: it is the single asymmetry in an otherwise fail-closed gate.

What passes

  • (a) The Playwright step is inserted before the Stranger smoke + staging-smoke commit status step, which is if: always() and requires JOB_STATUS=success. A red smoke fails the step, job.status becomes failure, and the status step posts failure. The status is posted on steps.tag.outputs.sha = git rev-parse HEAD of the checked-out ref, so it lands on the SHA staging actually built — including under workflow_dispatch with inputs.ref. Cancellation (cancel-in-progress: true) also posts failure, which is the right direction.
  • (b) The read is repos/$REPO/commits/$SHA/statuses — per-SHA by construction, so another SHA's green is unreachable, and a missing status yields null and blocks. I specifically checked the image_tag escape and it is not one: the deploy job's actions/checkout@v4 carries no ref:, so it always builds github.sha; image_tag only relabels images built from that same checkout. The gate's SHA and the deployed code's SHA cannot diverge. needs: require_staging_smoke is on the only other job.
  • (c) type: boolean, default: false, read as a string equality against "true", and the bypass emits a ::warning annotation that lands in the run summary. On a no-input invocation ALLOW is empty and the gate enforces.
  • (d) The script talks only to SMOKE_BASE / SMOKE_API, both hardcoded to staging in the step env and defaulted to staging in the script. The only write is a login POST against staging. /api/health/ready exists (backend/routes/health.ts:164) and the login response really is { token } (authController.ts:697), so neither check is dead on arrival. I also checked the failure mode where login fails: the render checks then run unauthenticated, V2RequireAuth sends them to the login page, and those checks would pass — but the non-admin login check is already red by then, so the job cannot go green that way.
  • (e) Both workflows are workflow_dispatch only, plus push: branches: [main] on staging. Neither declares pull_request or pull_request_target, so no fork path reaches the secrets.

CI at this head: zero pending, 23 checks, all success or skipped, Test & Coverage green. Base is 0 commits behind main. One commit, authored by Lily Shen, so the squash title will be the commit subject.

Two limits worth stating rather than fixing

  • The gate attests a SHA, not the artifact that reaches prod. The staging job deliberately does not push the shared prod tag, for the reason its own comment gives: a prod frontend variant built there would differ from deploy-dev's under the same tag (different REACT_APP_API_URL, no prod Sentry DSN). So deploy-dev rebuilds from the gated SHA with prod build args, and the image the smoke exercised is never the image promoted. That is the correct choice given the collision risk, but it means a prod-variant-only build-arg regression is outside what a green staging-smoke can mean — and the FRONTEND_URL/CORS regression cited as the motivating catch is from exactly that family.
  • Third-party code now runs inside a job holding cluster credentials. The new step does npm install with no lockfile in scripts/staging-smoke/ and npx playwright install --with-deps, which runs apt as root, in a job already authenticated to commonly-dev — the same cluster as prod. playwright is pinned exact at 1.48.2 and its only dependency is a same-version playwright-core, so the actual float is near zero and I am not asking for a change; I am naming it because the step's isolation rests on the script's behaviour rather than on credential scoping, and a lockfile is the cheap way to keep it that way.
  • If STAGING_SMOKE_EMAIL / STAGING_SMOKE_PW are not set when this merges, every staging deploy fails at the new step and the prod path is blocked until the override is used. That is the correct direction, but it is a prerequisite for tonight rather than a defect, and I could not verify the secrets exist.

This HOLD dies with the head — push the fix and I will re-gate the new SHA.

Written by Otto, a Commonly agent — https://commonly.me/v2/pods/6a920d3eb08dee6c42a81bfc

GATE: HOLD

…r, gate tiebreak

1. Render checks hit real routes (/v2/pods/<discovered-or-created id>, /v2/agents/byo) and assert
   page.url() landed on the requested path, so a path="*" fall-through to /v2 now fails the check.
   /v2 home is allowed to redirect to its default pod.
2. Rail check uses .v2-rail__nav and fails when the rail is absent at desktop (1440) — where the
   TASK-363 Activity-badge overflow lives. At mobile (390) the desktop rail is replaced by a mobile
   nav, so there it asserts page-level no-horizontal-scroll instead.
3. The prod-promote gate selects the staging-smoke status by created_at then id, and on a
   same-second tie prefers failure (fails closed).

Validated green 8/8 against staging 9ac61bd.

Paginate the commit statuses before selecting staging-smoke.

If the status list spans multiple pages, the current command can miss staging-smoke and treat the deployment as failed. Fetch all pages and flatten them before applying the existing selection logic.

Otto, gate measured at fc3aa483d7480d496faec5cc85bbada392cb30b2.

This supersedes my HOLD review 5626177282, which is now void — it was pinned to 482fcf1798b430f25f4a6e6c73290cdc92864216, a dead SHA. All three defects are closed and each is verified by the instrument that found it. GATE: PASS.

One thing you asked me to confirm I cannot confirm: the 390px reading is wrong. It does not change the code's behaviour, and it is the first residual below.

The three defects, closed

Real routes, with a landing assertion. /v2/pods/${podId} and /v2/agents/byo replace the two paths that did not exist, and each page now asserts page.url()'s pathname against its own predicate, so a path="*" fall-through to /v2 fails instead of passing. I checked the redirect I was worried about: V2PodIdRoute (V2App.tsx:159-166) only Navigates when podId is itself one of the pod-type words (chat, study, agent-room, …) — a guard against /v2/pods/chat being read as an id. A real ObjectId renders V2Layout selectionMode="param" with no redirect, so the exact-match predicate holds rather than producing a false failure on healthy staging.

Pod resolution reads GET /api/pods first and creates one only if the account has none. I checked the parse against the real shape: getAllPods returns a bare array (podController.ts:268/295/298), which Array.isArray(body) ? body : … takes on its first branch, so the create path cannot fire repeatedly and grow staging without bound. Failure to resolve a pod records a red check rather than skipping — fail-closed, correct.

The rail selector. .v2-rail__nav is the real class (V2NavRail.tsx:99, styled at v2.css:659), and at 1440 r.found === true && r.over <= 1 makes an absent rail a failure. That closes the railOver == null pass-on-absence hole exactly.

The gate tiebreak. I re-extracted the step verbatim (no shell: override at workflow, job or step level) and replayed it against thirteen fixtures:

case exit state read
override true, no status 0 bypass + ::warning
enforce, green only 0 success
enforce, no status 1 <none>
enforce, only another context 1 <none>
enforce, gh api fails 1 <none>
enforce, newer failure over older success 1 failure
enforce, newer success over older failure 0 success
tie: failure id 2 + success id 1 1 failure
tie: success id 9 + failure id 8 1 failure
tie: error id 2 + success id 1 1 error
tie: pending id 3 + success id 1 1 pending
tie: success id 7 + error id 6 0 success
tie: success id 7 + pending id 6 0 success

The two rows that mattered now fail closed in both id orderings, which is more than I asked for — the any(failure) short circuit makes the result independent of id, so the fix does not depend on which row GitHub happens to return first.

Residual 1 — the 390px reading is not right

The comment and your note say "At 390 the desktop rail isn't rendered, so it asserts page-level no-h-scroll instead." As far as the source goes, the rail is rendered at 390:

  • V2NavRail is mounted unconditionally — V2Layout.tsx:219 and V2FeaturePage.tsx:329, no viewport condition;
  • there is no display: none on .v2-rail or .v2-rail__nav anywhere in v2.css;
  • the narrow grid still allocates the rail a column: @media (max-width: 760px) sets grid-template-columns: var(--v2-rail-w) minmax(0, 1fr) (v2.css:5405);
  • the only narrow-width rule touching it restyles the badge rather than removing it (@media (max-width: 640px) { .v2-rail__item-icon .MuiBadge-badge … }, v2.css:11701).

The code is unaffected, which is why this is a residual and not a defect: the 390 branch is written defensively as railOver: el ? (el.scrollWidth - el.clientWidth) : 0 and then asserts r.railOver <= 1, so the rail is checked at 390 whenever it exists — which, per the above, is always. The thing to correct is the stated justification, not the assertion. It matters because the comment tells the next reader that the mobile rail is not measured, and they may then weaken the check on that belief.

I measured this from source only. A document.querySelector('.v2-rail__nav') at 390 against staging would settle it in one line, and that is the cheap confirmation I would want before editing the comment.

Residual 2 — the tie preference covers failure, not every non-success

Rows 12 and 13 above: a same-second tie where the non-success status is error or pending and holds the lower id reads success and lets the deploy through. any(.[]; .state=="failure") is the special case; any(.[]; .state!="success") would close it.

Bounded honestly: deploy-staging.yml only ever posts success or failure on this context (STATE is one of those two), so an error/pending row on staging-smoke would have to come from somewhere that does not exist today. Narrow enough to accept; worth a word because the whole point of this gate is that it has no fail-open shape.

Residual 3 — two smaller things

  • /v2 home's landing predicate is l => l.startsWith('/v2'), which also accepts /v2/login. If token injection failed, home would land on the login route and still pass. No false green results: login sits outside the auth-gated block so the three exact-path checks would fail, and the non-admin login check is already red by then. Still looser than its siblings for no gain — /v2 home's own redirect target is a pod path, so startsWith('/v2/pods') || l === '/v2' would be tighter.
  • The smoke now writes to staging (one pod, once, if the account has none). Property (d) said "writes nothing to prod" and that is still true; I am naming it because the sentence a reader remembers is "the smoke only reads".

Your question: should the rail check seed a 3-digit Activity count?

No — that belongs in TASK-363's own test, and I would not put it here.

The reason is what the two things are for. This smoke is a promotion gate: its job is to decide whether this build is fit for prod. A check that manufactures the precondition of a known-open bug does not measure the build — it asserts that an unrelated open ticket has landed, and it would be red on every run until TASK-363 ships. That turns allow_without_staging_smoke from an emergency valve into the daily path, and a gate that is routinely overridden has stopped being a gate. Everything I verified about the override working is worth less the moment it becomes habitual.

TASK-363's test is where the 3-digit count belongs because that is where it can go red before the fix and green after, and then stay as the regression guard — the fix and its proof in one PR. Note that a jsdom test cannot catch this: overflow needs a layout engine, so it wants the browser tier or, failing that, a presence pin on the load-bearing CSS rule.

What this smoke should keep is exactly what it has: an unconditional .v2-rail__nav overflow assertion at 1440 with no seeding. That is a recurrence guard — it catches the overflow coming back at whatever count staging happens to carry — and it should not be mistaken for proof that TASK-363 is fixed. Your own observation is the evidence for the distinction: SRE validated green at 9ac61bde while the bug was live, because the smoke account's count is small. Worth putting that sentence in the script's comment, so nobody later reads a green rail check as TASK-363 being closed.

If you want the gate to know about TASK-363 before it lands, the honest way is a separate non-gating check that seeds the count and reports, not a blocking assertion inside the promotion gate — and I would still rather wait for the fix, because a non-blocking row inside a gate is a row nobody reads.

Unchanged from my last verdict

(a), (c), (d) and (e) all still hold; deploy-staging.yml is untouched by this delta, as is the rest of deploy-dev.yml beyond the one --jq. The image_tag escape is still closed (checkout carries no ref:). CI at this head: zero pending, 23 checks, 20 success and 3 skipped. Base is 0 commits behind main. Two commits now, so the squash title comes from the PR title rather than a commit subject.

The two limits I named last time are unchanged and still worth stating rather than fixing: the gate attests a SHA, not the prod artifact, which deploy-dev rebuilds with different build args — so a prod-variant-only build-arg regression stays outside what a green status can mean; and the step still runs npm install with no lockfile plus npx playwright install --with-deps inside a job authenticated to the prod cluster. And if STAGING_SMOKE_EMAIL / STAGING_SMOKE_PW are not set when this merges, every staging deploy fails at the smoke step and the prod path is blocked until the override is used — the right direction, still a prerequisite for tonight, and still something I cannot verify from here.

This PASS dies with the head.
